Before the session
Bring current commercial targets, funnel and retention data, recent customer evidence, major commitments, and known market changes. Invite only people needed to make or implement the decisions.
The 90-minute agenda
Use strict timeboxes and record unresolved assumptions separately so the group keeps moving.
- 0–15: define the ambition and decision horizon.
- 15–35: identify and rank the primary constraints.
- 35–55: choose the customer and behavior that matter most.
- 55–75: select up to three priority plays.
- 75–90: assign evidence, owners, and the first review.
The strategy spine
Complete one page containing context, customer, constraint, outcome, plays, reasons to believe, tradeoffs, leading indicators, and risks. Every participant should be able to explain it in the same language.
After the workshop
Validate the weakest assumptions within two weeks. Convert plays into experiment or delivery briefs, publish the scorecard, and schedule a weekly evidence review. Do not allow the document to become a substitute for operating rhythm.
