Start with the shape of the system

Map the journey from qualified market to retained customer. Compare volume, conversion, speed, quality, and retention at each transition. Look for the stage where performance changed first, not merely where the missed target is most visible.

  • Demand: are enough qualified buyers entering?
  • Conversion: are the right buyers progressing?
  • Value: do activated customers reach the promised outcome?
  • Retention: does value persist strongly enough to support expansion?

Segment before averaging

Blended metrics can hide a healthy segment inside an unhealthy total. Break performance down by customer type, acquisition source, use case, geography, and cohort. A plateau caused by mix shift requires a different response from one caused by universal deterioration.

Separate evidence from explanation

List what the data shows separately from why the team believes it happened. Then rank explanations by impact, confidence, and cost of testing. This prevents the loudest narrative from becoming the diagnosis.

  1. State the observed change precisely.
  2. Identify when and where it began.
  3. List competing explanations.
  4. Run the smallest test that can distinguish between them.

Act on the primary constraint

Choose one constraint for the next operating cycle and define a leading indicator the team can influence. Delay channel expansion until the bottleneck improves; otherwise new volume may simply make the failure more expensive.
